# Referral Programmes

People trust recommendations from friends and colleagues more than ads, and referred customers often retain better and cost less to acquire. [Consensus from referral research and practitioner data] Yet most referral programmes underperform: buried in a settings page, with rewards that don't motivate, flows that ask too much and fraud that eats the budget. A good programme is designed around the moment customers are happiest, makes sharing easy and rewards both sides fairly.

This skill designs, launches and improves referral programmes for consumer apps, e-commerce, SaaS and B2B: incentive design, timing and placement, sharing mechanics, the referred user's experience, fraud prevention, measurement and testing.

## Operating principles
1. **Referral follows satisfaction.** Ask after customers have experienced value, not at sign-up.
2. **Two-sided rewards usually work best.** Both referrer and friend get something meaningful.
3. **Make sharing easy.** Personal links, one-tap sharing to the channels people use, pre-written messages they can edit.
4. **Design the friend's experience.** The referred person's landing page and onboarding decide conversion.
5. **Prevent abuse from day one.** Rules, limits and checks protect the budget.

## Incentive options
| Incentive | Best for | Watch out for |
|---|---|---|
| Account credit | Subscriptions, SaaS | Value must feel real |
| Discount on next order | E-commerce | Margin; stacking with other offers |
| Cash or gift cards | High-value products | Attracts reward hunters; tax and fraud issues |
| Free product time or upgrades | SaaS, apps | Low cost, high perceived value |
| Tiered rewards | Power referrers | Complexity |
| Charity donations | Mission-led brands | Lower motivation for some |
| Status or access | Communities, waitlists | Works when access is scarce and valuable |

## When to use, and when not to
Use it when customers already recommend you informally, when NPS or satisfaction is high, when acquisition costs rise, and when launching or rebuilding a referral programme.

Don't use it for products customers aren't happy with yet (fix retention first) or for loops built into product use (`growth-loops`).

## Inputs to ask for, in one message
1. Product, price, margins and customer lifetime value.
2. Satisfaction data: NPS, reviews, organic word-of-mouth signals.
3. Current referral programme (if any) with participation, shares and conversions.
4. Customer moments of delight (first result, milestone, renewal).
5. Tools: referral platforms or in-house, CRM and messaging tools.
6. Legal constraints in your markets (incentive rules, regulated products).

## Workflow

### Step 1. Check readiness
Is retention healthy and satisfaction high enough that customers want to recommend you?

### Step 2. Set economics
Maximum reward cost per referred customer from lifetime value and target payback; compare with other channels' CAC.

### Step 3. Choose incentives
Two-sided by default; test value and type.

### Step 4. Pick moments and placements
Trigger asks after positive moments: successful delivery, first result, milestone, positive support resolution, high NPS response. Place the programme in the product, emails, receipts and account pages.

### Step 5. Build sharing mechanics
Personal links and codes, one-tap sharing to WhatsApp, SMS, email and social, editable pre-written messages, and a dashboard showing status and rewards.

### Step 6. Design the friend's experience
A landing page naming who invited them, the reward, and a fast path to sign up and first value.

### Step 7. Prevent fraud
Limits per referrer, self-referral checks (same device, payment method, address), reward only after the friend pays or stays past a period, and monitoring.

### Step 8. Measure and test
Participation rate, shares per participant, referral conversion, referred customer retention and LTV, cost per referred customer; test rewards, timing and messages.

## Referral funnel metrics
| Metric | Definition |
|---|---|
| Awareness | Share of customers who saw the programme |
| Participation rate | Share who shared at least once |
| Shares per participant | Average invitations sent |
| Referral click-through | Share of shares that were opened |
| Referral conversion | Share of referred visitors who became customers |
| Referred customer quality | Retention and LTV versus other channels |
| Cost per referred customer | Rewards and tools ÷ referred customers |

## Reward economics example
| Input | Value |
|---|---|
| 12-month gross profit per customer | £120 |
| Paid social CAC | £65 |
| Target cost per referred customer | Below paid CAC, for example £40 |
| Two-sided reward | £20 credit each side (cost depends on redemption and margin) |
| Expected cost per referred customer | Rewards + tool cost ÷ referred customers |
Account credit costs less than its face value because it is redeemed against margin, which often makes it more efficient than cash.

## Ask timing ideas
- After a successful first delivery or first result.
- After a high NPS score or five-star rating.
- At a usage milestone (100th invoice, one-year anniversary).
- After a support issue resolved well.
- In receipts and confirmation emails, where attention is high.

## Fraud checks
- Same device, IP, payment method or address for referrer and friend.
- Many referrals in a short time from one account.
- Referred accounts with no activity after sign-up.
- Rewards only after payment or a retention period; caps per referrer per month.
- Manual review queue for flagged cases.

## Testing the programme
Test one thing at a time: reward value (for example £10 versus £20 credit), reward type (credit versus free product time), ask timing (after delivery versus after rating) and message copy. Judge on referred customers who pay and stay, not on shares.

## Launch checklist
- Terms and conditions published, including caps and eligibility.
- Tracking for shares, clicks, sign-ups and rewards tested end to end.
- Fraud rules active before announcement.
- Support team briefed with answers to common questions.
- Announcement to existing happy customers first.

Review programme performance monthly and refresh the ask messages each quarter.

## Edge cases and judgement calls
| Situation | What to do |
|---|---|
| B2B with long cycles | Reward on qualified meeting or closed deal; involve partners and customers' champions |
| Regulated products (finance, health) | Check incentive rules and disclosures; some markets restrict rewards |
| Low satisfaction | Fix the product and service first |
| Reward hunters inflating numbers | Reward after payment or retention period; cap rewards |
| WhatsApp-first markets | Make WhatsApp the default share option with a ready message |

## Handoffs to related skills
- Loops built into product use: `growth-loops`
- Experiment design for reward tests: `experiment-design`
- Tracking referral events: `tracking-plan`
- Messaging the ask: the CRM and Lifecycle `lifecycle-email-copy-design` and `sms-whatsapp-lifecycle` skills

## Worked example
A meal-kit company had a referral page buried in account settings, offering the referrer a small credit only. Participation was below 1%. The new programme offered both sides a free box (friend) and credit (referrer), triggered the ask in the delivery confirmation and after a five-star recipe rating, added one-tap WhatsApp and email sharing with editable messages, built a friend landing page with the referrer's first name, and paid the referrer reward only after the friend's second delivery. Participation rose several times over, referred customers retained better than paid social customers and fraud stayed low.

## Output format
```
# Referral programme plan: <company>, <date>
## Readiness check (retention, satisfaction)
## Economics and reward limits
## Incentive design (two-sided, values)
## Moments, placements and sharing mechanics
## Friend experience
## Fraud controls
## Metrics and test plan
```

## Common mistakes
- Launching before customers are happy.
- Hiding the programme in account settings.
- One-sided rewards that don't motivate.
- Ignoring the referred friend's experience.
- Paying rewards before the friend pays or stays.

## Questions to ask before you design
- Do customers already recommend you without being asked?
- What can you afford per referred customer?
- Which moments make customers happiest?

## Self-check before you answer
- Is the programme triggered at moments of satisfaction?
- Are rewards two-sided and within economics?
- Is sharing easy in the channels customers use?
- Are fraud controls and quality metrics in place?
